Training needs analysis for your SAP project

Clarity. Transparency. Planning reliability.

The Training Needs Analysis (TNA) for SAP projects helps identify your teams’ actual training needs and address them in a targeted manner. This ensures that project teams, key users, and end users are fully prepared to work with SAP.

When introducing new SAP systems or changing processes, companies are often faced with the same questions:

  • Which target groups need to be trained, when and how?
  • How much training is really required?
  • How can training courses be planned and carried out efficiently?

A lack of transparency on these issues leads to project delays, additional costs, and low user acceptance.
This is where our t4t training needs analysis for SAP projects comes in.

t4t’s training needs analysis provides you with a clear overview of the training requirements for your SAP project—and guides you through every phase in a structured manner: from initial planning through go-live to the long-term integration into day-to-day operations.

We analyze which target groups need training, which learning content is relevant for which roles, and how the training workload can be realistically planned. Based on this, we work with you to develop a customized training program—tailored to your processes, your system, and your employees.

Your advantages at a glance:

  • Clarity regarding target groups, roles, and learning paths

  • Planning certainty through defined training curricula

  • Efficiency in training planning and resource utilization

  • Change management to ensure high employee buy-in

  • Post-Go-Live Support: We ensure knowledge transfer even after implementation

For SAP project managers, training coordinators, and key users —who not only aim for a smooth go-live but also want to ensure that new SAP work practices are adopted and maintained throughout the organization.

Presentation of the procedure, coordination of the target groups and scheduling.

Identification of learning needs for the project team, key users and end users.

Creation of the role-course matrix, curricula and course catalogs.

Presentation of the results, integration into the overall project plan.

Once you have completed the training needs analysis, you will have a complete basis for your training planning:

Results:

  • Role-course matrix (mapping of roles to courses)

  • Course catalog and learning paths per target group

  • Cost estimate for development and implementation

  • Training plan with time and resource planning

Your benefit:

  • Ensuring the success of the project through early qualification

  • Reduction of training costs through clear structures

  • Greater acceptance among end users and key users

The training needs analysis creates the basis for all further training activities:

  • Definition of training content and target groups

  • Planning the required trainers and training resources

  • Budget estimate for material development

  • Integration of the training plan into the overall project plan

This ensures that training, change management and project planning dovetail perfectly.

What is a Training Needs Analysis (TNA) in an SAP project?

A training needs analysis—abbreviated as TBA or TNA (Training Needs Analysis)—is a systematic method for determining the actual training needs of all relevant target groups in an SAP project. It answers the following questions: Who needs to learn what, when, to what depth, and in what format? The results form the basis for the entire training planning process—from resource planning to the course catalog.

When should a training needs analysis be conducted?

As early as possible—ideally during project preparation or at the start of the blueprinting phase. The earlier the training needs analysis is conducted, the more easily training planning can be integrated into the overall project plan. Conducting the training needs analysis too late—for example, just before go-live—often leads to bottlenecks, additional costs, and unprepared end users.

How does a training needs analysis work at t4t?

Our TBA follows a proven, four-step process:

  1. Kick-off & Coordination – Presentation of the Approach, Clarification of Target Audiences, Scheduling
  2. Needs Assessment – Interviews, workshops, and document analysis to identify the learning needs of the project team, key users, and end users
  3. Evaluation & Design – Creation of the Role-Course Matrix, Curricula, and Course Catalogs
  4. Results Presentation – Presentation of the Results and Integration into the Overall Project Plan

How long does a training needs analysis take?

That depends on the size and complexity of the project. For medium-sized SAP projects, we typically estimate two to four weeks for the entire analysis. For very large, international rollouts, the TBA may take longer, as more target groups, locations, and process areas need to be covered. We will coordinate the exact timeline with you.

How much does a training needs assessment cost?

The costs depend on the scope of the project, the number of target groups to be analyzed, and the level of detail in the survey. We would be happy to provide you with a customized quote—please contact us directly.

What are the specific results of a training needs analysis?

Once you have completed the TBA, you will have a comprehensive basis for making decisions regarding your training plan:

  • Role-Course Matrix – Which Role Requires Which Course
  • Course Catalog (Course Curriculum) – all training modules with descriptions, formats, and durations
  • Learning Paths by Target Group – A Structured Sequence of Learning Steps
  • Effort Estimate – Realistic Time and Resource Requirements
  • Training Schedule – Dates, Groups, Locations, Formats

Who would benefit from a training needs analysis?

The TBA is designed for all companies that are implementing, transforming, or upgrading an SAP system—regardless of industry or company size. It is particularly valuable for SAP project managers, training coordinators, and key users who want to ensure that training, change management, and project planning work together seamlessly and that the go-live does not fail due to a lack of user proficiency.

What is the difference between a training needs analysis and a training plan?

The training needs analysis comes first: it identifies who needs what. The training concept builds on this and describes how the training will be designed, delivered, and organized—that is, the learning architecture, formats, learning objectives, and governance. Without a solid training needs analysis, you risk ending up with a training concept that misses the mark when it comes to actual needs.

What is a role-course matrix?

The Role-Course Matrix is the key output document of a training needs analysis. It assigns the relevant training modules to each role within the company—for example, end user in accounting, key user in logistics, or project team member in MM. This provides clarity at a glance about who needs to complete which training courses and significantly simplifies the planning of dates, groups, and resources.

Can the training needs analysis also be used for agile SAP projects?

Yes. Our TBA approach can be flexibly adapted to agile project methodologies. Instead of conducting a comprehensive analysis at the outset, the requirements gathering process can also be carried out iteratively—for example, in sprints or phases—and gradually refined as the project scope becomes clearer. It is important that training planning not be postponed until the very end.

What happens after the training needs analysis?

The TBA marks the start of all further training activities. Based on the results, we work with you to develop the training plan, coordinate trainers and resources, create training materials, and guide you through all project phases, including the hypercare phase following the go-live. Upon request, we can also assist you in integrating the training plan into your overall project plan.

Can t4t also handle the training needs assessment and the subsequent training sessions?

Yes—and that’s exactly where our strength lies. As a comprehensive SAP training partner, we support you every step of the way—from the initial needs assessment, through course design and material development, to the delivery of training and post-go-live support. This means you don’t have to coordinate multiple service providers; instead, you have an experienced partner by your side—with a track record of successfully supporting over 750 international SAP projects.

Does the training needs analysis vary depending on the type of SAP project?

Yes, absolutely. In an S/4HANA transformation, the focus is often on process changes and preparing for new system interfaces such as SAP Fiori. In a rollout, the emphasis is on localization and the breadth of the target audience. A release upgrade tends to involve delta training for existing users. We tailor our TBA to the specific project context in each case.
